International Amazon Expansion: Scaling a UK brand into EU marketplaces

The Challenge
A UK-based consumer brand with an established Amazon presence approached us to support expansion into European marketplaces. While the brand had strong domestic performance, international Amazon had previously been deprioritised due to concerns around complexity, cost and execution risk.
The objective was to validate demand, launch into selected EU marketplaces in a controlled way, and avoid the common pitfalls that lead to overspending or underperformance during international expansion.

Our Solution
We approached international expansion as a validation-led rollout rather than a full-scale launch.

We assessed potential EU marketplaces based on:

This allowed us to prioritise the most commercially viable markets rather than expanding everywhere at once.

Listings were rebuilt with local intent in mind:
- Keyword research conducted natively per marketplace, not translated from UK terms
- Titles and bullet points adapted to local shopping behaviour
- Imagery reviewed to ensure relevance across EU audiences
This ensured listings were optimised for both indexing and conversion from day one.
3. Phased Advertising Rollout
Advertising was launched conservatively:
- Initial focus on mid-intent keywords and category targeting
- Controlled budgets during the learning phase
- Performance thresholds defined before scaling spend
This reduced early inefficiencies while allowing data to accumulate cleanly.
4. Performance Monitoring & Iteration
Early results were closely monitored to:
- Identify which products and keywords showed traction
- Adjust pricing and messaging where required
- Inform decisions on whether to expand further or pause investment
The Results
Within the first few months, the brand successfully established a presence in selected EU marketplaces without excessive launch losses.
Listings achieved early indexing and began converting on priority keywords, validating local demand. Advertising performance stabilised as relevance signals improved, allowing budgets to be increased selectively rather than broadly.
Most importantly, the brand gained clarity on which markets offered genuine growth potential and which required further optimisation before scaling. This created a repeatable framework for future international expansion, grounded in performance data rather than assumptions.
